Diesel Starter Motor Repair and Rebuilding

This is the cranking side of a diesel's electrical system. Its twin is the charging alternator, which is a different machine doing the opposite job. The two get blamed for each other's faults constantly, so start with the section below before removing anything.

Is it the starter, the batteries, or the cables?

Most starter motors brought in for repair have been condemned by a symptom, not a test. A heavy-duty diesel that will not crank has four possible causes and only one of them is the starter.

One click and nothing. The solenoid pulled in and the motor did not turn. That is either the motor, or a supply that collapses under load — which is more often cable, terminal and earth condition than the motor itself.

Slow, laboured cranking. Almost always volts lost on the way to the motor, or batteries that measure fine at rest and fall over under a real load. It can also be an engine problem: heavy oil, a seizing accessory or an engine that is genuinely tight.

Rapid clicking. Battery voltage collapsing on each attempt — batteries or connections, not the motor.

The motor spins but the engine does not turn. A pinion, drive or ring gear problem, not an electrical one. Check the ring gear teeth before fitting a new starter into the same damage.

Nothing at all. Start relay, solenoid feed, key or panel circuit, or a safety interlock — on a genset or fire pump installation, often the controller rather than the engine.

Two measurements settle nearly all of it, and both can be taken on the machine: voltage at the starter's main terminal while cranking, and voltage drop across each cable and across the earth path under load. If the volts are not arriving at the motor, the motor is not the fault. We will take those readings on your site if it saves you removing a heavy unit for nothing — see on-site and in-situ repair.

What actually fails inside a starter motor

Brushes and commutator. The wear item. Brushes wear down and lose spring pressure; the commutator glazes, wears grooves or throws segments. A commutator with material left can be machined true and undercut, and the unit goes back to full output with a new brush set.

Solenoid. Burnt contacts and a worn plunger give the classic single click, intermittent engagement or a motor that keeps running after the key is released. Contacts and plunger are a standard rebuild item; a badly burnt solenoid body is replaced.

Field coils and armature. Insulation breaks down with heat and age, giving shorted or earthed windings, low output and heavy current draw. Both are tested rather than guessed at — insulation resistance, continuity and a growler check on the armature.

Drive assembly. Pre-engaged drives, Bendix inertia drives and the roller clutch inside them wear and slip. A slipping drive spins the motor without turning the engine and destroys ring gear teeth if left.

Bushes, bearings and shaft. Worn end bushes let the armature run off centre, which puts the pole shoes into the armature and finishes the unit. Caught early it is a bush and a shaft clean-up; caught late it is scrap.

Heat and repeated cranking. A starter is rated for short duty. Repeated long cranking attempts on an engine that will not start — a fuel problem, usually — cooks the windings. The engine fault kills the starter, then the starter gets replaced and the engine still will not start.

Operations on the bench

  • Incoming test and fault confirmation before anything is dismantled
  • Full strip, clean and inspection with the failure cause identified
  • Armature testing — insulation, continuity, short detection, runout
  • Field coil and solenoid winding tests
  • Commutator machining and undercutting where there is material to work with
  • Brush set, brush holder and spring renewal
  • Solenoid contact and plunger renewal, or solenoid replacement
  • Drive, pinion and roller clutch renewal
  • Bush, bearing and shaft attention; shaft and small-component turning where needed, in our own lathe and turning section
  • Reassembly, then load test on the bench — cranking current, no-load current and speed, and solenoid pull-in and hold, checked before the unit is signed off

A starter that has only been reassembled has not been repaired. It goes back on the engine with test results behind it.

Air starters

Not every heavy diesel starts electrically. Marine engines, large gensets and installations in hazardous areas frequently use air starters, and they arrive with their own failure set: worn vanes or turbine damage, a relay valve that will not seat, lubricator neglect, moisture and corrosion in the air supply, and a drive that fails to engage. The supply side matters as much as the motor — an air start system starved by a leaking receiver, a blocked filter or a wet supply behaves exactly like a failed motor.

Makes and applications

Starter motors off marine main and auxiliary engines, generator set engines, fire pump engines, trucks and buses, excavators, loaders, forklifts and industrial diesels. Common makes on these engines include Bosch, Delco Remy, Prestolite, Valeo, Lucas, Nikko, Denso, Mitsubishi and Iskra, fitted to Cummins, Caterpillar, Perkins, Volvo, Scania, Deutz and similar engines.

Repair or replace — it is a test result

For heavy-duty starters the economics usually favour repair, and the reason is structural rather than sentimental: brushes, solenoid contacts, drives and bushes are inexpensive relative to the unit, while the housing, field coils and armature normally outlive several sets of them. On older marine, genset and plant engines a replacement is often a long-lead import, and the unit on your engine can be back in days.

Replacement becomes the right call when the armature is beyond recovery, when the commutator has no material left to machine, when the housing or shaft is damaged, or when the unit is a currently stocked part and the machine is losing money by the hour.

Which of those you are in is decided by the test results, not by opinion. Bring the unit in and have it tested — the test costs a fraction of either outcome, and you get the readings.

The one that keeps coming back

If a starter fails twice on the same engine, the starter is a symptom. Look at cranking supply and earth condition, ring gear tooth damage, a fuel or compression problem causing long cranking, or an engine that is mechanically tight. We would rather find that than sell a third starter — diesel engine diagnostics is where that question gets answered properly.

The two installations where a starting failure is not a nuisance but an event are fire pump engines and standby generator sets, where the unit is asked to crank on demand after months of standing. On those, batteries, charger, cabling and starter are checked as one system rather than one part.

Frequently asked questions

My engine will not crank — do I need a new starter?

Not necessarily, and it is worth ten minutes finding out. Measure the voltage at the starter terminal while cranking and the drop across the cables and earth. If the volts are not arriving, the motor is not the fault. We will do it on your machine if that is easier.

Do you repair starter motors and alternators for the same engine?

Yes, and it is common — they share a battery, cabling and earth path, so a fault in the shared parts affects both. The charging side is on alternator repair and rewinding.

Do you repair air starters as well as electric?

Yes. Tell us which you have and photograph the data plate, and you will know before the unit is removed.

How long does a starter rebuild take?

It depends on what the strip shows and whether a component has to be sourced — a brush and solenoid rebuild is a different job from a unit needing a drive and an armature. You get a time when the unit has been opened and tested, not before.

How much is it?

It is quoted after the incoming test and strip, because the fault decides the parts. What we can say is that the units usually recovered cheaply are the ones brought in before they have been cranked to destruction.

Do you test the unit before returning it?

Yes — every rebuilt starter is load tested on the bench, with cranking and no-load current and solenoid function checked. A rebuild without a test is not a rebuild.
